How to analyze historical hotel rates without drowning in noise

Most hotel rate analysis fails because the team starts with bad data and ends with charts no one acts on. A practical workflow for cleaning, segmenting, and reading historical rate data so the analysis actually changes pricing decisions.

Every revenue manager knows historical rate analysis is supposed to inform forward pricing. Most of them also know that the analysis they actually run looks like a year-over-year ADR chart and a few segmented exports that get discussed for 10 minutes in the Tuesday meeting and then ignored.

The gap between "we have historical data" and "the historical data changes our decisions" is mostly a workflow problem. The data is there. The question is whether the analysis you can run on it produces the kind of insight a revenue manager can act on Wednesday morning.

This is the workflow that closes that gap.

What you're actually trying to learn

Three questions worth answering with historical rate data:

  1. How does our pricing behave across our own demand cycle, and where are we systematically over- or underpriced?
  2. How does our positioning move against the comp set, and which months show the most volatility?
  3. Which segments are quietly eroding ADR and which are gaining share?

Anything you measure should connect to one of those three. Charts that don't connect are decoration.

Step 1: prepare the data before you analyze anything

Most analysis fails at this step. The data isn't bad, it's inconsistent. Same rate calculated different ways month over month, segment definitions that drift, OTA fees included some periods and not others.

Before any chart gets built:

Lock segment definitions for the analysis period. Group, BT, transient, package, comp, OTA, direct, each one needs a single definition that holds across the full period. A definition document at the top of the analysis is worth more than the analysis itself.

Strip OTA commissions consistently. ADR including OTA fees and ADR net of OTA fees are two different metrics. Pick one for the analysis and apply it everywhere. Mixing them is the most common quiet error.

Normalize for partial periods. A property that opened mid-month or had a renovation closure has missing days. Either annotate them and exclude from averages, or backfill with adjacent-period proxies and tag the proxy. Don't average partial-month data without flagging it.

Confirm rate type. Published rate, booked rate, and realized rate are not the same thing. The rate the website displays, the rate that gets booked, and the rate that actually lands net of upgrades, comps, and adjustments are three different lines on the same date.

This data-hygiene step takes a couple of hours per analysis. Skipping it is how you end up presenting numbers that contradict the GM's own report.

Step 2: trend analysis that stays useful

The default analysis is YoY ADR by month. Useful, but limited, it tells you the direction without telling you why.

Three layered views that make trend analysis sharper.

Same-day-of-week comparison

Instead of comparing March 2026 to March 2025, compare a same-DOW window, first Tuesday of March 2026 to first Tuesday of March 2025. Calendar shifts (Easter falling in March vs April, holiday placement) routinely distort month-over-month comparisons. Same-DOW is closer to a like-for-like read.

Indexed-to-comp-set positioning

Your ADR going up 4% YoY means little without comp set context. STR rate index on the same period tells you whether you outperformed or just rode the market. The number that actually informs decisions is the change in your index, not the change in your absolute rate.

Booked-curve overlay

Plot ADR over the booking curve: 90 days out, 60, 30, 14, 7, day-of. The historical pattern of how rate evolves before arrival is what informs the next booking-window's pricing strategy. If your 30-day-out ADR was reliably $20 below your eventual realized ADR, you have a discounting problem in that window.

Step 3: segment analysis that connects to decisions

Once trend is solid, segment the data into three views:

Segment performance vs. mix shift. Group ADR going up 6% looks great until you realize group share dropped from 22% of total room nights to 16%. The headline rate looks good and total group revenue is down. Segment performance always needs share-of-mix context. Source-channel ADR by length-of-stay. OTA bookings on a 1-night stay are usually your worst-yielding business. OTA on 4-night is closer to break-even or better. Aggregate OTA ADR hides this completely. The segmentation that matters is channel × LOS, not just channel.

BT account-level production change. BT account ADR is contractually negotiated, but the production volume against that contract is highly variable. The accounts whose room nights dropped 30% YoY are the accounts at risk of churning. Production trend per account beats portfolio-wide BT averages every time.

Step 4: scenario testing

The point of historical analysis isn't to describe last year. It's to inform what you do differently this year. Scenario testing is the bridge.

Three scenarios worth running:

If demand for next month tracks the lower of the last two years, what's our pricing posture? If it tracks the upper, what's the posture? Define both and pick the one closer to current pace.

If our biggest BT account drops 20% in production this quarter, what does that do to our compression date forecast? Group is the offset: what group business would we need to win to hold pace?

If comp set rate index moves up 5 points in the next 30 days, what's our defensive posture? Match-and-protect-share, or hold-and-protect-rate?

Scenario work is what gets the analysis out of the dashboard and into the pricing meeting.

Where Matrix and your tooling stack fit

A simple cadence for ongoing analysis

The goal isn't a 40-page deck once a quarter. It's a 30-minute weekly review where the revenue manager and DOSM walk three views: current pace versus prior year, segment mix shift, and any account or channel showing 15%+ deviation. Anomalies trigger deeper analysis; everything else gets logged and the meeting moves on.

Quarterly is when the layered analysis above runs in full. The weekly cadence keeps the data hygiene tight so the quarterly analysis isn't a three-day data-cleaning sprint.

The bottom line

Historical hotel rate analysis is mostly worthless if it stops at YoY ADR by month, and mostly transformative if it gets to channel × LOS by segment with proper comp-set indexing. The difference between those two analyses is mostly data discipline, not analytical sophistication. Get the segment definitions right, normalize the rate types, and the analysis nearly writes itself.
